How hard is it to swap the heads on the DST TNG/DS9 figures? The TOS figures? Are they all compatible? For example, will a Geordi head fit on a Data body?

Well, maybe...
The big problem is that the older AA TOS & newer TWOK Figures are a 7" scale, while the DST TNG, DS9 stuff is closer to an 8" scale.
You can get the heads to swap pretty easily between the DST stuff and within the AA stuff, but more times then not, I had to take a dremmel to a DST Head to get it to work on a TOS body... or I had to alter the peg in some way.
Making a Red Shirt Khan is a good example of having to do a bit of extra work, but it does work!
Many others are really simple, like making an FC Ogawa,
Take a look through some of the customs to see some more really nice, but simple head swaps!

Fairly easy. Just dip the head section (from top of the head to about neck/shoulder area) into some hot boiling water (like the temperature you make for tea or put in your thermos) for about a minute to a minute and a half, use a towel or a glove to handle the figure because it'll be hot, get a good grip of the head and body, and just pull the head off. On some figures you may have to twist and pull but most of the time, just pulling by giving a good yank works. Be aware that some heads on certain figures are easier to pull off than others. If the head doesn't seem like it's going to come off easy, just dip it back into the hot water for a longer time and try again.
Not all heads are compatible. I placed my tribble Sisko's head on the first contact Picard and Sisko's head barely holds because his peg hole is a little bit bigger than the ball joint in Picard's head.
Hope this helps. Happy swapping!

I got a Shran figure on Ebay and I'm hoping to use his head to make a starfleet officer. TMP is my preferred type but I need to hope that more figures are going to come out in that genre before I can do it.
